NAPS Mexico: 150+ Buildings and 5,000+ Permits. One Platform
NAPS Mexico is one of the largest shelter operators in northern Mexico, managing compliance for more than 150 industrial buildings across Baja California, Chihuahua, Coahuila, Nuevo León, Guanajuato, Querétaro, and San Luis Potosí. Its clients are multinational manufacturers who rely on NAPS to keep operations running without interruption.
For NAPS, compliance is not a back-office task. It is the foundation of their service. A single lapsed permit doesn't just generate a fine — it can shut down a client's production, trigger contractual penalties, and damage NAPS's reputation as the operator responsible for keeping everything running.
"An inspection revealed we didn't have up-to-date permits. The spreadsheet wasn't wrong — the person filling it in was. That's when we knew we needed a system that doesn't rely on trust alone."
— José Luis — EHS Director, NAPS Mexico
The challenge: Scaling compliance without losing control.
Before NAPSsoft EHS, NAPS managed compliance with Excel files, email chains, and monthly reports compiled by coordinators across multiple cities. The system worked when the operation was smaller. But as NAPS grew beyond 100 buildings, the cracks became visible.
- Fragmented data. Each coordinator maintained their own Excel files. Information was updated at the end of each month — if it was updated at all. There was no single source of truth.
- Hidden risk. The migration to the platform revealed that coordinators didn't always report the real status of permits. Copy-pasting in Excel files concealed expired licenses. An average of 3 to 5 errors per client per year were uncovered — roughly a 20% margin of error across the entire portfolio.
- Audit panic. When inspectors arrived, the team scrambled to find documents. Evidence was scattered across desks, hard drives, and filing cabinets.
- No early warnings. Coordinators discovered expired permits only when manually reviewing files. There were no automatic alerts, no forward-looking projections, no way to see what was coming in 30, 60, or 90 days.
- Knowledge concentration. Critical permit knowledge lived in people's heads. When a coordinator left or changed roles, the information went with them.
150+
industrial buildings in more than seven states of the republic.
4,000+
active permits tracked at any given time.
18–23
permits per client, each with its own renewal cycle.
The solution: A control tower for each client, each building, each permit.
NAPS implemented NAPSsoft EHS to replace the manual tracking system with a centralized digital platform. The rollout began with 27 pilot clients, with plans to scale to the full portfolio of 150+ buildings.
- Structured onboarding. Each client loaded onto the platform triggers a permit audit. During data migration, the team discovered expired licenses, missing evidence, and gaps that had been hidden in Excel files for months.
- Predictive renewals. The platform generates a renewal calendar with 30/60/90-day projections. The EHS Director can see what's coming across the entire portfolio — not client by client, but all at once. Permits that trigger closure are flagged first.
- Clear responsibilities. Each permit has an assigned coordinator, a task list, and an escalation path. When a deadline approaches, the system sends alerts.
- Audit-ready evidence. Each permit is linked to its required evidence: photos, checklists, signed documents. When an inspector arrives, the coordinator opens a screen on a phone, tablet, or laptop and presents a verified history.
- Real-time reporting. Generating a monthly compliance report now takes seconds, not hours.
- Knowledge retention. When a coordinator leaves, the information stays on the platform.
"If information isn't up-to-date and easy to find, reporting becomes manual and slow — and audits turn into document hunts."
— Luz — EHS Operator, NAPS Mexico
The results: What changed.
- Reporting time: from hours of manual compilation to seconds. One click generates a complete compliance summary per client.
- Client onboarding: 20 minutes per client when data is complete. Previously, the process required IT intervention and days of manual setup.
- Error detection: the platform detected expired permits and data inconsistencies that had been invisible in Excel.
- Inspection readiness: all documentation is now accessible from any device. Coordinators respond to inspections in minutes, not hours.
- Scalability: the team structure (19 people in Baja California, Chihuahua, Coahuila, Nuevo León, and Bajío) now operates with a centralized view instead of fragmented regional spreadsheets.
"A 1% risk of error justifies the investment. Because an expired permit can shut down the entire operation — and that's as serious as a 20% risk."
— José Luis — EHS Director, NAPS Mexico
